How Insticator's redesign unlocked revenue by making every product sellable on its own
Project:
the project
A rebuilt platform where every product opens its own revenue
Insticator helps publishers turn readers into revenue. Its adtech platform drives engagement through comments, article reactions, trending content, video ads, and other forms of digital interaction, and each of those is a product a publisher can buy.
The trouble was that these products were wired into each other, so none could run alone. That architectural bottleneck capped the whole business. Sales could not offer a single product by itself, so deals stayed big or stayed dead. Growth had nowhere to go, because every new idea had to move the entire system at once.
Lazarev.agency redesigned the platform end to end to untangle it. We rebuilt it as Publisher Portal 2.0, on an architecture where each product connects, configures, and sells as a standalone unit, with its own analytics and logic, while the whole thing still reads as one coherent platform. Along the way we gave every product one consistent reporting model and rebuilt the units falling behind.Â
Now Insticator can price, grow, and monetize every product on its own terms, with no part of the system holding the rest back.
The Project’s
Discovery Phase
Rebuilt Publisher Portal 2.0 as a unified platform
Classic Portal locked Insticator's products together. Nothing could be sold on its own, the internal team could not move between client accounts without losing their place, and configuration and analytics sat in separate corners with no shared logic.Â
Our team rebuilt the whole thing as Publisher Portal 2.0, where each product connects, configures, and sells as a standalone unit, every one following the same pattern with its own Analytics, Configuration, and Get Code subsections. We designed a global filter panel to shift with the section a publisher is working in, and made the Overview tab open the portal on a single view of revenue and the metrics behind it.
Unified analytics so every product reports the same way
Before Publisher Portal 2.0, analytics lived in different places and followed different logic from one product to the next, so no one could read across them.Â
We built a single reporting model covering every product, across both engagement and monetization. Every report has the same shape: headline metrics with year-over-year comparisons, an interactive chart, and a detailed table switchable across multiple time views.Â
Because the model holds steady across products, Insticator can add analytics for a new product without rebuilding the logic each time, and publishers read any product's performance without relearning the screen.
Cleared the clutter to make commenting a habit
The commenting unit had slipped behind competitors, not for want of features but from clutter: too many elements on screen with no clear purpose.Â
Our team stripped out anything adding visual noise, then rebuilt the thread so only root comments show by default and replies open on click. On top of this cleaner base, we added a personalized layer: a My Feed tab for a reader's recent comments and reactions, and a profile with a tier and badge system and their followers in the community.Â
Because all of it lives inside the commenting unit, readers never jump to a separate page, so they stay in the conversation longer and come back for it. For publishers, every extra minute inside the unit is another chance to serve the ads running beside it.
Overhauled moderation for fast decisions at any volume
The old moderation tool buckled under volume: its interface was never built for one moderator to clear hundreds of comments a day.Â
We redesigned Moderation around the speed of each decision, so Accept, Decline, Ban, and Trusted all apply at the row level with no separate page to open. Filters by comment status, user status, and media type narrow the queue to a single segment, letting moderators handle priority cases first. Expanding a row opens a user's full activity history in place, giving the context for a call without leaving the workflow.Â
Now Insticator can take on more publishers without moderation becoming the bottleneck, and comment sections stay clean enough to keep readers and advertisers coming back.

FAQ
How can redesigning an adtech platform unlock new revenue from the products you already have?
When every product is wired together, you can only sell the whole suite, and growth means re-engineering the entire system each time. Rebuilding each product as a standalone unit changes that: you sell, price, and scale commenting, analytics, moderation, and more on their own, and clients adopt only what they need. Insticator's redesign did exactly this, opening new deals and clearer upsell paths without touching the rest of the platform.
Why is audience-specific messaging important?
Publishers, advertisers, and investors each buy for different reasons, and one generic message reaches none of them. Insticator now speaks to each group in its own terms: publishers see reach and monetization, advertisers see engagement and ROI, investors see growth and scale. Every visitor finds the point relevant to them without digging for it, which shortens the path from interest to a conversation.
How can interactive branding and marketing design increase engagement?
A prospect who clicks, answers, or explores remembers far more than one who scrolls past. Interactive pieces like quizzes, product showcases, and case studies let visitors try the platform, not just read about it. The hands-on moment holds attention and builds understanding, so visitors leave with a real feel for what Insticator does and a reason to keep exploring.
What impact does visual consistency have across channels for adtech companies?
When the website and the investor deck look like the same company, every touchpoint reinforces the one before it. Insticator's unified look across web and investor materials builds recognition and trust with each exposure. The brand stays memorable and credible whether a publisher, advertiser, or investor is the one looking.
How does refined information architecture support business goals?
When people find what they need in seconds, they stay and keep going. Insticator's clearer structure puts key content and features within easy reach, so visitors move through the site with confidence. That ease lifts engagement and retention, and carries more visitors toward adoption or investment.
How can product-led storytelling enhance brand perception?
Bottom-of-funnel buyers trust demonstrated outcomes over claims. Interactive case studies and live product showcases let Insticator's product prove itself, showing real results in action. The effect positions Insticator as a capable, trustworthy adtech partner and helps audiences grasp both what it does and why it matters in the market.
What are best practices for combining digital and investor-facing experiences?
One story told consistently across website and investor materials strengthens positioning and speeds up growth conversations. Insticator's sprint-based process kept messaging, visuals, and narrative aligned at every step, producing a brand ready to support engagement, monetization, and fundraising at once.
